Lead Magnet Ideas for B2B: 10 That Work With YouTube
"Download my free PDF" doesn't work anymore. Everybody has a PDF, and AI can write one in a minute. Here's what does work for B2B, with real examples from our videos.
What is a lead magnet?
A lead magnet is something useful you give for free so people take the next step with you. A doc, a template, a checklist, a video training.
The classic version: "Enter your email to get the PDF." The B2B version that works today: "Here's the exact content plan we use with franchise clients. Copy it."
Why don't free PDFs work anymore?
Three reasons:
- Everyone has one. "10 tips for growing your business" is everywhere.
- AI made generic information free. Anyone can ask ChatGPT for tips in five seconds.
- People are tired of forms. They know an email form means a sales sequence.
What still works: specific, usable, from real work. Not "10 tips". "The 14 video formats we used to attract $5M in franchise investments." The second one wins because the result is already proven on a real client. People don't get advice, they get a plan that already worked.
Should a B2B lead magnet have an opt-in form?
This is a real trade-off.
With an opt-in: you get emails and can follow up. You also lose many people at the form, and the ones who stay expect a pitch.
Without an opt-in: you get no email list. But more people use the resource, share it, and come back to you warmer. For a high-ticket service, one call from a person who trusts you is worth more than 100 emails.

Why I don't collect emails, in plain words:
- I want more people to use my stuff. The more people open the playbook and try it, the faster they trust me, and the faster I become "the YouTube producer" in their heads. I'm happy to trade contact details for that.
- I've done the email game before. Years ago I sold online courses and had an email list. It's a whole separate business process that eats a lot of time, and I didn't enjoy it.
- Email works with the audience you already have. YouTube videos and SEO articles bring new people for years. That's the long-term game I want to win.
- I don't sell to thousands. I sell to a few people at a time. The important questions get solved in a WhatsApp chat after someone books a call.
Maybe one day, with a much bigger company and an automated product like a course, I'll collect emails. Not now.
10 lead magnet ideas for B2B founders, coaches and consultants
1. A content plan or roadmap

2. A strategy doc for a famous person
"If I were [well-known founder], here's my YouTube strategy." I've made these for Brian Mark and Jasmin Alic. The doc gets attention because of the name and shows how I think.
3. A template
A script template, a briefing doc, a call agenda. Something people copy and use today. Our one-page anchor script is an example. Another one: the reference table we use before every new channel, with columns for the video, thumbnail, views, a short summary and a "develop this idea?" checkbox. 4. A role profile or job description
For founders who build a team. We shared the role profile of our account manager. People hiring their own team use it directly.
5. A checklist
A filming day checklist, a publishing checklist, a channel setup checklist. Short, practical, easy to say yes to.
6. A calculator
"How many clients pay for a year of content?" A simple sheet: production cost × 12 ÷ average deal. Numbers make people think about their own business.
7. A niche-specific plan
For one industry: dental clinics, franchises, real estate. "Content plan for dental clinics: 18 long videos, 40 Shorts." The narrower, the stronger.
8. A full playbook
Everything you know about one topic in one doc. Ours came from my 70-minute masterclass. It's long, and that's the point: it shows depth.
9. A recorded masterclass
A long video is a lead magnet too. One hour on one topic builds more trust than ten Shorts. And it lives on YouTube, so it keeps working.
10. AI prompts
The newest one, and right now one of the most useful. A ready prompt for ChatGPT or Claude that does one job from your process: drafts a script, writes a video description, turns a call transcript into a proposal. People can paste it and use it the same day, so they feel the value in minutes. Which one works best? Honestly, it's too early for me to say. And here's what I hear on calls much more often than "I downloaded your doc": "I watched your video", "I watched your documentary". The video does the main job. A lead magnet just adds more value on top. If the video is bad, no lead magnet will save it.
How do you connect a lead magnet to a YouTube video?
One video, one matching lead magnet. A video about filming in one day → filming day checklist. A video about a franchise funnel → the franchise content plan.
How to present it inside the video:
- Two sentences, not two minutes. "I put the full plan in a doc. Link in the description, no opt-ins."
- Show it on screen. Scroll through it for 3–5 seconds. People believe what they see.
- Place it in the middle. Our rhythm for a long video: a soft call to action around the first third, the lead magnet around 60% of the video, and "watch this next" at the end. By the middle, the viewer already trusts you, and many won't stay to the end.
- Mention it again at the end for people who stay.
In Shorts, "link in the description" doesn't work. On a phone the description is two taps away, and almost nobody opens it. Use the "Related video" field instead: point it to a short video that presents the lead magnet, with the link in its description.
Where to put the link: the first or second line of the description, and the pinned comment.
What results can you expect from a lead magnet?
It depends on how well the lead magnet matches the video. Some numbers:
- Olly Richards: a video with 8,800 views brought 1,342 email leads, about 17%.
- My own old example: back in 2018 a photo video with about 9,000 views got 200+ downloads of a free preset, around 2.2%, and I didn't even understand funnels then.
The match matters more than the format. A specific tool for a specific video wins.
One more honest point. In a narrow niche, it's very hard to tell if a lead magnet "works". You need time, enough people and proper tracking: attribution, tools like Hyros. With small, very specific audiences, the numbers are too small to read. That's why for our clients we keep lead magnets simple, and we focus on the videos that bring people to them. What are common lead magnet mistakes?
- Generic topic. "10 marketing tips." Nobody needs it.
- No connection to your service. A great recipe book won't bring clients to a consulting firm.
- Too long to be useful. If it takes three hours to read, people won't.
