If I Were Brian Mark: How I'd Use YouTube to Sell a $10K Offer to a New Audience

Brian Mark runs a $1.5M-a-month coaching business from Instagram. His new offer targets business owners, and his closers are maxed out. Here's the YouTube strategy I'd build for him.

Hey Brian. I watched your recent live breakdown with Jeremy Haynes, then checked your YouTube channel. And I was terrified, because I saw huge room for improvement.

If you're not Brian Mark, keep reading anyway. This is a full strategy for any coach or founder who wins on Instagram and wants YouTube to bring a new, higher-value audience. I put everything in a free document, no opt-ins. And if you know Brian, send him this.

What's the situation in Brian Mark's business?

Brian crushes it on Instagram. Here's the snapshot from the breakdown and my research:

MetricNow
Instagram audienceabout 700,000 followers, mostly fitness trainers
Revenueabout $1.5M a month
Sales team15 setters in the DMs, about 900 sales calls a month
Waitlist300+ qualified leads nobody has called, roughly $3M in potential revenue
New offer$10,000 for business owners. 10 closes from the first 15 calls
Average cash collectedfrom $3,200 on the old offer to about $7,000–8,000 on the new one

Honestly, the idea of 15 people sitting in DMs to hit a revenue number blows my mind. I don't like adding people and management overhead. And that's exactly the problem: the closers are maxed out. They can't take more calls.

The second problem is harder. The Instagram account is old, huge and built for fitness trainers. The new offer is for business owners. Different pain points, different language. Moving one audience to another on Instagram is slow and painful. YouTube makes that shift much simpler, because you build the new audience next to the old one, not instead of it.

Why his YouTube channel looks like every Instagram star's channel

Right now the channel looks raw. No strategy. It feels like “I take my phone and record whatever I think about today”. That's the whole plan.

Brian Mark's YouTube channel: selfie-style videos with a few thousand or a few hundred views, and a before and after comparison of another channel's thumbnails
From the strategy doc: the channel now, and the “from this, to this” we did for a client

This is typical for Instagram people. One of our clients has more than 300,000 followers on Instagram, and her YouTube looked just like this. Her top video had about 500 views. We moved the channel from random phone recordings to real production: proper thumbnails, titles, filming. Now her videos get 10, 15, 20, 60 thousand views. The top video is close to 300,000, and it was one of the first ones we published. Here's her full case.

The content plan: five pillars for a new audience

The goal is to attract business owners, a more sophisticated audience. So the content plan changes completely.

Strategy document: new content plan with five content pillars and levels of brand awareness
The content pillars in the free strategy doc
  1. Evergreen guidesFor search: “How to get high-ticket clients on Instagram”Business owners love revenue in titles, and Brian has a strong number to use: $1.5M a month, or close to $20M a year. “My journey from 0 to $1.5M months in 8 years” or “If I started again, here's what I'd do”.
  2. Contrarian and authorityChallenges a belief: “Why personal branding is a waste of your time”Takes that make people stop and argue. “I close $1.5M in sales using DM messages.”
  3. Systems and proofStrategic, helicopter view: “The exact Instagram system that generates $1.5M a month”Show the five systems behind the business: content, DMs, sales, delivery, client success. Not every nitty-gritty detail. People can watch, but they still need help to implement.
  4. Mindset lessonsShifts limiting beliefs: “Rewire your brain to attract high-ticket clients”Tactics and strategy aren't enough if your head is stuck. Brian's energy fits: somewhere between Alex Hormozi's push and a calmer style.
  5. Case studies and client sessionsStacks proof: “How [client] scaled from $0 to $25,000 a month”A 20–30 minute Zoom call with a client who looks like your ideal buyer. Or a live client session where you actually fix their problem on camera. These become sales assets: “You're in this industry? Here's a case like yours.”

The channel fixes you can do in one day

I checked the old videos. No descriptions, no tags, no real thumbnails. It's boring and it doesn't convert. Someone from the team can fix it all in one day:

  • Bulk-edit every description in YouTube Studio. Structure: the funnel link first (“apply to work with us”), then two lines about the video, then an about-me block with links to Instagram, newsletter and website.
  • Set it as the upload default in YouTube settings, so every new video gets it automatically.
  • Rewrite the channel description. First line is always visible on mobile and desktop, so put the CTA there in caps. Then a few bullet points about results, then a reason to subscribe.
  • Cut the links. Delete the link to YouTube (you're already on YouTube). Replace redirect links with the direct funnel link. Remove platforms you don't use. Too many links cause decision fatigue.
  • Update the banner. The current one looks like YouTube in 2015. Face, name, one line like “helping business owners grow on socials, 500 clients served”. That's all.

Why a masterclass and a VSL fix the sales bottleneck

Right now the website is one landing page with application forms. Apply, apply, apply. Then setters message people on Instagram to book calls. With closers at full capacity, that's a huge inefficiency. Two videos change this.

1. A masterclass, 30–60 minutes. The cornerstone of your content. Before and after, proof, testimonials, how the program works inside. It pre-educates the buyer, and at the end you ask them to book a call. The beauty: it's a lead nurturing tool. With 700,000 followers, there are thousands of people who talked to a setter and went quiet. Setters and chatbot automations can send them the masterclass.

2. A video sales letter, 5–10 minutes. An extended ad in front of the application. We've made a bunch of VSLs and investment pitches, and we use this structure:

1. Attention getter20–30 seconds: why watch to the end
→
2. The gapthe viewer's pain: long sales cycle, content with no views, no time
3. The bridgeyour program as the complete solution, step by step
→
4. Proof stack10–15 testimonials in under a minute, different people and revenue levels
5. Call to action30 seconds: book a call, and why it matters
→
After the enda few minutes of screenshots, results, Stripe dashboard

A VSL funnel takes under a week. Day one: script. Day two: record. Two days to edit. Day five: set up the page with fonts, graphics and widgets. You're good to go. We did exactly this for Elisabetta, who sells a six-month Italian coaching program. Here's her story.

How to scale content once the basics are fixed

After the new funnel, the fixed videos and the banner, it's just volume. Commit to one to three long videos a week, 10–20 minutes each. From every long video you can cut 5 to 10 good clips.

A grid of vertical Instagram clips cut from a client's long YouTube videos, with view counts up to 351,000
Clips cut from our client's long videos. Some beat her own short-form content

For the same client, clips cut from long videos reached 200,000 and 350,000 views on Instagram, sometimes more than the shorts she made herself. For Brian, that means posting not six times a day on Instagram but seven or eight, with educational talking-head clips that often perform really well.

Once there's a library, the next step is a second channel: 3–8 minute clips from the long videos, with their own titles and thumbnails, posted daily. That's a real trend on long-form YouTube right now. But first you need the library.

What happens next

That's the whole strategy, and it's available to you, not just to Brian. In a year I'll make an update: did he implement it, and how did the channel grow? We'll see.

And if you're not Brian Mark but you're in the same spot, big on one platform, new offer, maxed-out sales team, book a call with my team. We'll build this for your business.

FAQ

What YouTube strategy would work for Brian Mark?

Use YouTube to reach a new audience of business owners for his $10,000 offer, instead of forcing his fitness Instagram audience to change. Build five content pillars, fix the channel basics, and add a masterclass and a video sales letter so leads arrive pre-sold and closers spend less time per deal.

Why use YouTube instead of Instagram for a new offer?

Brian's Instagram has about 700,000 followers built around fitness trainers. Shifting that audience to business owners is slow and painful. YouTube lets him build a second, higher-value audience through search and long videos, without breaking what already works on Instagram.

What content pillars should a high-ticket coach use on YouTube?

Five: evergreen how-to guides for search, contrarian and authority topics, systems and proof breakdowns, mindset lessons, and client case studies. Together they cover the whole funnel from new viewer to buyer.

What videos belong at each stage of the funnel?

Top of funnel: short-form content. Middle: guides, system breakdowns, actionable tips and mindset lessons. Bottom: client case studies, testimonials and recorded sales or client sessions. Bottom-funnel videos may get only 500 to 1,500 views, and that's fine.

How do I fix an old YouTube channel quickly?

Spend one day on it. Use bulk editing in YouTube Studio to add a standard description to every video: funnel link first, a short video summary, then an about-me block and links. Set it as the upload default, put a CTA in caps on the first line of the channel description, remove extra links and update the banner.

What is the structure of a video sales letter?

Five parts: an attention getter (20–30 seconds), the gap between where the viewer is and wants to be, the bridge (your offer as the solution), a proof stack of testimonials, and a 30-second call to action. After the CTA you can add a few minutes of screenshots and testimonials.

How long does it take to launch a VSL funnel?

Under a week: one day to write the script, one day to record, two days to edit, and a fifth day to set up the funnel page with fonts, graphics and widgets.

What is a masterclass video and why make one?

A 30–60 minute cornerstone video that pre-educates buyers about your offer: before and after, proof, how the program works, and a call to action. Setters and chatbot automations can send it to old leads who went quiet, so they come to the call already informed.

How many clips can you get from one long video?

In our experience, 5 to 10 good clips from one long-form video. For one of our clients, clips cut from her long videos reached 200,000 and 350,000 views on Instagram, sometimes more than her own short-form content.

How often should a coach post long-form videos on YouTube?

One to three long videos a week, 10–20 minutes each, plus the clips cut from them. Once there's a library, you can also launch a second channel with 3–8 minute clips from the long videos.
