Why should long videos come before Shorts?
Because they feed each other, and the long video feeds first. Our client Ayuna is the clearest example. At the start, her Shorts on YouTube got 1,000 to 3,000 views. Then her long videos came out. How many Shorts should you cut from one long video?

Who picks the moments: a person or an AI tool? A person. AI can do the rough cut, but a clippable moment needs taste: a strong first sentence, one idea, an emotion. And record what you already do. One 30-minute talk gave us 21 Shorts. One podcast episode usually gives 8 to 12 good ones.
How do you cut a YouTube Short from a long video?
A Short is cut, not found. This is the recipe we give our editors.

- Pick one moment. One idea that makes sense without the long video. 20–60 seconds.
- A hook plate in the first 3 seconds. The topic in 3–6 words on top. Start on the strongest line and cut the “so, um”.
- Vertical, face in the center. A punch-in on every key phrase. Show the document or number when it's mentioned.
- Captions that read on a phone. Big, one to three words at a time, the key word in your brand color. Never over the face and never under the app buttons.
- End on the punchline. No “that's it, guys”. The last line should make them watch again.
- A 1–2 second subscribe animation, then publish with a Related video link to the long one. That link is the bridge from a stranger to a binger.
And keep the answer for the end. Same rule as long videos: give the answer in the first second and they swipe.
How do you sell with a Short without being pushy?
Most Shorts should just be good. Some should sell. Not a call, but a small next step. Our structure has five steps:
The enemy is always the system, never a person or a client.
The last step depends on the platform. “Comment PLAN and I'll send it” works only on Instagram, where a chatbot replies to the comment and sends the link automatically. On YouTube there's no such automation, so keep the call simple:
- subscribe, if you want the next video like this;
- send it to a friend who needs it;
- answer a question in the comments: “What's your biggest problem with…?”
And one rule for the Instagram version: the free thing has to be something ChatGPT can't give in five minutes. A real document, a real plan, from real clients. Otherwise nobody comments twice.
How do you post Shorts so people actually see them?
The same video can get three times more views, or three times fewer, because of small things.
One client's Instagram reels dropped to 40–60 views. Before that, clips from the client's long videos did 5,000 to 75,000. So we tested it for five days: one reel posted by hand in the morning, one scheduled for the evening. Result: the scheduled reels got 3,709 views. The ones posted by hand got 12,399. Why? Honestly, I don't know. I only know the numbers. So we post by hand.
