I'm a Fractional Executive (CMO, CFO, COO). Should I Start YouTube?
Fractional work is a trust sale: a company lets you into its numbers and its team for part of the week. Here is how video helps that sale, what to be careful with, and what to film first.
Is this you?
- You are a fractional CMO, CFO, COO or another part-time leader, with two to five clients at a time.
- Clients came from your network, former bosses, or a marketplace or recruiter.
- You look similar to many other fractional executives on paper.
- You are good in the room, and you never get the chance to be in the room with strangers.
Why is video a good fit for fractional work?
A founder who hires a fractional executive is not buying a service in a box. They are inviting a person into the company. They ask: "Do I trust this person with our numbers? Will they speak honestly to my team?" That is a trust decision, and trust grows with time spent watching or listening.
A long video gives the buyer that time. They hear how you reason about a budget cut, a hiring plan or a messy sales team, in your voice. A profile and a list of past titles cannot do that. It is the same logic as in thought leadership video: show how you think, with your own experience and proof.
The second reason is numbers. A fractional role usually runs for months, so one client is worth a lot, and you need only a few. That is the kind of business where a small audience can be enough. One of our clients had a lead from a 20-minute video with about 500 views. We covered why in why views don't bring clients.
And buyers already ask the questions. On YouTube there are videos titled "Fractional CMO vs Full-Time CMO" that get tens of thousands of views. That is a sign that the buyer is searching. In my search, the top answers came from firms, not from the person who would sit across the table.
What should a fractional executive film first?
Start from the questions you hear before a contract is signed.
- Fractional or full-time? When each makes sense, what it costs, what changes after the hire.
- When is it time to hire? Signs at a stage: revenue, team size, a gap in the leadership.
- What happens in the first 90 days? Your real process, step by step.
- Mistakes you see. A pattern across several companies, told without names.
- How to manage a fractional leader. What a founder should expect and ask for.
For the second layer, use your own stories. This is your trust bank: five wins and five failures, without client names. When I advise B2B consultants, this is the document I ask for first.
How do you protect your clients?
This is the point where fractional executives are right to hesitate. You see a company's real numbers, and you cannot share them.
- Never show a client's real numbers, names or internal files without written permission. We name a client only when the client agrees.
- Talk about patterns. "A company at this stage usually finds that..." is useful and safe.
- Change the details that identify them (industry sub-niche, city, figures), or use a made-up example, and say that you did.
- Check your contracts for confidentiality and for anything about public content.
- Ask a client for a testimonial video when it is natural. It does the work of a case study. See client testimonial videos.
What should you do first?
- Write your niche in one line. A stage, an industry or a problem. "Fractional CFO for B2B software companies at the first $2M" works better than "fractional CFO". This one is an example, not a rule.
- List ten pre-contract questions from your last intake calls.
- Build the trust bank. Five wins, five failures, no names.
- Film three videos on a phone. Ten to fifteen minutes each. Do not publish yet.
- Consider a guest spot first. A podcast appearance borrows another show's audience. See podcast guesting.
Are you ready, or should you wait?
| Ready | Not ready yet |
|---|---|
| You have a clear niche and a track record in it | You take any client who calls |
| Your buyers are founders or boards who research | Your clients come only through a marketplace that decides for them |
| You have time for 2 hours of filming a month | Your calendar is full for the next half year and you cannot take more clients |
| You can handle confidentiality with stories, not numbers | Your contracts forbid any public talk about your work |
| You can invest for a year, with little at first | You need a new client next month |
The five checks I use with every expert are in the 5-question business test. For a full consulting version, see the consultant guide.
What is our closest example?
We have not worked with a fractional executive yet, and I would rather say it than stretch another case. Three examples are close.
- Ethan Golding. A LinkedIn coach for founders who find their sales bottleneck. His channel is young, with two new videos at 263 and 126 views, and he told us the long video on outreach is the most valuable piece he has made on the topic. His full review.
- Insight Estate in Thailand. A lead came from a dry 20-minute video with about 500 views. Growth started in month three: 16.8K views and +258 subscribers in the first 90 days. We work for a fixed fee, with no share of deals.
- A B2B consultant I advised. The one point I made to this person: busy corporate buyers rarely comment or like. Silence is normal, so count calls, not likes.
Which fractional executives use YouTube?
These videos are smaller than I usually pick, because fractional is a small field. Views show demand, not how many clients a video brought. Data is from YouTube on 24 October 2026.
- My Best Sales Tactic (As A Fractional CFO) (Charles Leikauf, 17K views). A fractional CFO with a small channel, talking about how he sells. Under 20K views, so read it as an early example.
- Fractional CMO vs Full-Time CMO (Algocentric Digital Consultancy, 33K views). The exact buyer question, answered by a firm.
- Fractional CMO Reveals Why Most Startup GTM Strategies Fail | Rashel Hariri (Messy Growth, 27K views). A fractional CMO as a podcast guest, an example of the guest route.

In my search, few videos like this came from named people, and most answers came from firms. A named person with a clear niche has room to stand out.
What does a 90-day plan look like?
Be patient. The honest timeline is in how long a business channel takes. You only need a few right clients.
If you do not want to edit, design and publish yourself, we do that. You film about two hours a month. See our done-for-you YouTube service, from $3,000 a month.
FAQ
Should a fractional executive start a YouTube channel?
Often yes, if your buyers are founders or boards who research before they hire. Fractional work is a trust sale, and a long video shows how you think before the first call. You need very few clients, so a small channel with the right viewers can be enough.
What should a fractional CMO, CFO or COO film first?
The questions buyers ask before they hire: fractional vs full-time, when to hire, what the first 90 days look like, and the mistakes you see in companies at their stage. One question per video, with an anonymous example.
How do I protect client confidentiality in videos?
Do not show a client's numbers, names or internal documents without written permission. Use patterns, not details: 'a company at this stage usually...'. Evgeny Maximov's agency names a client only when the client agrees.
Do I need a big audience to get fractional clients?
No. A fractional role usually runs for months, so you need only a few clients. The right viewers matter more than many viewers. One lead for a real estate client of Evgeny Maximov's agency came from a 20-minute video with about 500 views.
Is LinkedIn enough for a fractional executive?
LinkedIn is good for short posts and staying visible. YouTube adds long videos that appear in search for years. Many experts use LinkedIn for reach and YouTube for depth, and reuse clips on both.
Should I build my personal brand or my firm's brand?
If you work alone, your personal brand. Buyers hire a person. If you work through a firm, check what the firm allows and how credit is shared. A hybrid works too: you lead and teammates appear over time.
How do I stand out when many fractional executives look alike?
Pick a narrow niche: a stage, an industry or a problem. 'Fractional CFO for B2B software companies at the first $2M' is easier to remember than 'fractional CFO'. Then show your thinking on camera.
How long until YouTube brings fractional clients?
Plan for a slow first two or three months. No one can promise views, calls or clients. Track leads by asking each one what they watched before they booked.
How much time does a fractional executive need to give?
Clients of Evgeny Maximov's agency film about two hours a month, and the team handles strategy, scripts, editing, thumbnails and publishing. Without a team, plan for many more hours.
Can I appear on podcasts instead of running a channel?
Yes, as a first step. Guest appearances borrow another show's audience. You can add your own channel later and reuse the clips. See the podcast guesting guide.
How much does a done-for-you channel cost?
Evgeny Maximov's agency starts from $3,000 a month, with a 7-day money back guarantee. One-off work, such as a strategy session, starts from $500.
