# Franchise Recruitment: The Process Stage by Stage, Who Should Run It and Which Video Helps at Each Step

Recruiting franchisees is a long sale with a lot of repeated questions. Most of the time goes to answering the same ones on calls. Here are the stages, the public numbers on brokers and portals, the choice between your own team and an agency, and the video that answers each stage before the call.

By **Evgeny Maximov** · 9 min read · 23 Oct 2026

**Key takeaways**

**Short answer:** franchise recruitment is a six-stage sale: lead, intro call, Franchise Disclosure Document (FDD), validation calls with current franchisees, discovery day, and signing. You can run it with your own team, brokers or a recruitment agency, and public data says lead sources differ a lot: about 0.4% of portal leads and about 5% of broker leads end in a sale. Video answers the repeated questions at every stage, so your team spends calls on the real decision.

- Each stage has one fear. Match one video to it.
- Agencies and brokers send names. Only you can build trust.
- In the US, the FDD must reach the buyer at least 14 calendar days before signing.
- Tvoy Sklad's investors came to meetings saying they had already watched everything.

## What is the franchise recruitment process?

Different brands name the steps differently, but the order is almost always the same. A franchise sales trainer, Steve Olson, described six steps on Franchising.com: pre-qualification, program review, disclosure review, franchisee validation, discovery day and awarding the franchise. I use six plain stages:

1 Leadinterest
→
2 Intro callqualify
→
3 FDD14 days
→
4 Validationtalk to owners
→
5 Discovery daymeet the team
→
6 Signingagreement and fee

I won't give you a cycle length. The only numbers I found were from 2014, and they depend heavily on the price of the franchise. A cheaper franchise moves faster, and a big investment takes months. What I can say from our client work: the less time your team spends repeating answers, the more time they have for the people who are ready.

Source: Steve Olson, ["The Six Steps to Selling Success"](https://www.franchising.com/amp/articles/implement_a_compelling_sales_process_the_six_steps_to_selling_success.html), Franchising.com, January 2014. The names of the steps are still used. The cycle times in that series are too old to rely on.

## Which video answers each stage?

Each stage has one question the candidate is afraid to ask. A video can answer it before the call. Here is the map:

| Stage | Candidate's real question | Video that answers it |
|---|---|---|
| **1. Lead** | "Is this serious, or another empty franchise?" | 5-minute pitch; the founder on camera |
| **2. Intro call** | "What do I actually invest, and when do I get it back?" | unit economics, payback, risks |
| **3. FDD** | "What will this document not tell me?" | plain-language walkthrough of fees and support (checked by your lawyer) |
| **4. Validation** | "Will your owners tell me the truth?" | franchisee interviews, plus easy access to the owners |
| **5. Discovery day** | "What am I buying when I meet the team?" | online tour of the team and the business |
| **6. Signing** | "What happens in my first 90 days?" | "what happens after you sign": training, launch, support |

This is the same logic as the investor questions in [franchise marketing with YouTube](https://evgenymaximov.com/blog/franchise-marketing-strategy/), only sorted by stage. If you want the cost and legal side, start from [how to franchise your business](https://evgenymaximov.com/blog/how-to-franchise-your-business/).

## How did Tvoy Sklad run it?

[Tvoy Sklad](https://evgenymaximov.com/blog/tvoy-sklad-youtube-case-study/) is a self-storage franchise we have worked with since 2022. It has 43 locations in 28 cities and 3 countries (their website, October 2026), and it attracted about $5M in investments and 20+ franchisees in 2024–2025. Their sequence looks like this:

1. An investor leaves a request.
2. The team sends the five-minute pitch, then the 15-minute pitch.
3. The founder meets the investor. By then the person has spent about an hour with the company.

Their marketing team told us that new partners often say something like, "Don't explain anything to me, I've already watched everything. I know you." The team also asks every new partner how they found the company. That is the cheapest tracking you can set up.

One franchisee told them he watched the channel for two years before the online tour came out, and then he applied. That is a long cycle, and a video library is the only thing in marketing that can cover two years for you.

I should be honest about the limits. Tvoy Sklad sells in Russia, Armenia and Belarus, so the FDD rules in this article don't apply to them. I don't run a recruitment agency, so I can't tell you how many calls it takes to sign one franchisee. What I can tell you is what video did to their calls.

## How do franchise recruitment channels compare?

You need leads before you need videos. Franchising.com published conversion numbers for the main channels (Helen Bond, October 2023):

| Channel | What the article reports | Notes |
|---|---|---|
| **Franchise portals** | about 0.4% of leads sign, roughly 250 leads per sale | cheap names, cold buyers |
| **Brokers** | about 5% of leads sign, roughly 20 leads per sale | 40–50% of the franchise fee, paid when they sign |
| **All sources together** | about 0.97% | the average |

The same article gives examples of what brands pay: PuroClean pays a $30,000 success fee per broker deal, and Batteries Plus pays up to $30,000. Some franchise websites claim broker commissions as high as 50–70%, but that range comes from a site that sells franchise services, so I'd use the 40–50% figure as the safer one.

Content is the channel with no price per lead. A person who found you through a video comes with a view of your founder. But it is slow, and I don't have a conversion number for it, so measure it yourself: ask every candidate where they came from.

Source: Helen Bond, ["Going for Brokers? What Role Should Third Parties Play in Franchise Development?"](https://www.franchising.com/articles/going_for_brokers_what_role_should_third_parties_play_in_franchise_developm.html), Franchising.com, 29 October 2023, checked October 2026. The numbers describe franchise brands in general, not any one company.

## Should I recruit in-house or use an agency or a broker?

The three models are often mixed up. Companies use the names loosely, so ask what exactly you get.

| Model | What you get | How it is paid | Fits |
|---|---|---|---|
| **In-house** | your own sales person or founder runs every stage | salary or founder time | brands with a founder who can sell and a small team |
| **Broker** | candidates from the broker's network | 40–50% of the franchise fee when a candidate signs, reported by Franchising.com | brands with a clear offer and a franchise fee that can carry the commission |
| **Recruitment agency or sales organization** | lead generation and often the calls | I could not find a current public price list; get quotes | brands that need volume and have a proven unit |
| **Paid ads** (Google, Meta, LinkedIn, franchise portals) | reach: new candidates who did not know the brand | ad budget plus a fee for whoever runs the campaigns; get quotes. In some US states franchise ads must be filed before use, so ask your lawyer | brands with a clear offer and a budget to test |
| **Marketing with content (video)** | videos that answer every candidate question: sent to each lead, posted on social media and cut into ads | our agency: from $3,000 a month. We make the ad creatives too; your team or media buyer runs the ads | brands with a high-ticket franchise and a long decision |

Ad filing: [Wiley, Regulation of Franchise Sales Overview](https://www.wiley.law/assets/htmldocuments/Regulation%20of%20Franchise%20Sales%20Overview.pdf). States such as California, New York and Maryland require franchise ads to be filed before use. General information, not legal advice.

My view is simple. An agency or a broker sends names. Only your brand can turn a name into trust. If a candidate arrives from a broker and watches your tour and two owner interviews, the broker's lead becomes warmer. If the candidate doesn't watch anything, your team will know that too. Before you hire any agency, read [the red flags of YouTube agencies](https://evgenymaximov.com/blog/youtube-agency-red-flags/), and use the same questions for a recruitment company.

**See the whole system first.** The free Business YouTube Playbook shows how long videos turn into trust and calls for high-ticket businesses. No opt-ins. [Read the Playbook](https://evgenymaximov.com/blog/business-youtube-playbook/)

## What do real franchise recruitment videos look like?

I looked for videos on YouTube that cover the recruitment stages. Most of the views belong to buyer-side advice, not franchisors. Here are the process and FDD videos:

- [How To Sell Franchises: A Guide For Franchisors](https://www.youtube.com/watch?v=mrmzcb4au7I) (Franchise Secrets, 16K views).
- [Thinking About Owning a Franchise? Start Here | Foundations of Franchising](https://www.youtube.com/watch?v=CKsc7HrBfEo) (Freeway Insurance, 22K views). A franchise brand explaining the basics to candidates.
- [Everything You Need to Know about the Franchise Disclosure Document (FDD)](https://www.youtube.com/watch?v=JAN3ovM2vsQ) (The Internicola Law Firm, 11K views).
- [How to Review a Franchise Disclosure Document (FDD) in Under 10 Minutes](https://www.youtube.com/watch?v=3r2uonAQrYw) (Franchise Sidekick, 5K views). A buyer-side video that shows what your candidates are learning.

And these are the videos for the selection, validation and discovery stages, plus one for the recruiting channel:

- [What It Takes to Become a Chick-Fil-A Franchisee?](https://www.youtube.com/watch?v=JxP8qfmYVss) (The Franchise World, 53K views). The selection stage: candidates look up how a big brand chooses its owners.
- [Owner/Operator of a Chick-fil-A franchise](https://www.youtube.com/watch?v=6KV5R70cyDM) (Mentored Live, 70K views). A long owner interview of the kind candidates look for before validation calls.
- [Come with Us on a Virtual Discovery Day of the PayMore Franchise](https://www.youtube.com/watch?v=rTxXzq1pFdY) (Fransmart, 6K views). A franchisor-side online tour.
- [Why TaxAssist Trusts BusinessesForSale.com to Recruit Its Next Generation of Franchisees](https://www.youtube.com/watch?v=bmuS15_c37Y) (Businesses For Sale, 73K views). A recruitment-channel story from a UK franchise.

Views show demand, not how many franchisees each video brought. Notice the gap: candidates watch videos about how brands pick owners and what owners really think, and few small franchisors answer those questions first. A video that says "here are the ten questions to ask our owners, and here are their phone numbers" is a strong signal of honesty.

## Where do franchise candidates drop out?

From what I see in franchise and investor projects, candidates rarely say "no". They go quiet. The usual places:

- **After the intro call.** The founder promised to send numbers, and the numbers arrive a week later. A video that is always available fixes the delay.
- **During the 14 days with the FDD.** The document is long. The buyer reads half and talks to a lawyer who has never seen your business. A short plain-language video does not replace the FDD, but it keeps you in the conversation.
- **After validation calls.** One owner had a bad month and said so. Better that the candidate hears it from you first, in a video, with the fix.
- **Before the discovery day.** The trip is a commitment. An online tour lets the candidate try you first.

These are patterns I've noticed, not data from a survey. Check them against your own list of ten candidates.

## What should you do this month?

1. **List your last ten candidates.** For each, write the stage where they stopped and why.
2. **Find the repeated question.** The one you answer on every call is your first video.
3. **Film the five-minute pitch.** It took about two hours for Tvoy Sklad. [Here is how to build one](https://evgenymaximov.com/blog/investor-pitch-video/).
4. **Send it before the intro call.** Watch who opens it.
5. **Add an owner interview.** One franchisee, ten minutes, honest answers, including what was hard.
6. **Track the source.** Ask every candidate how they found you, as Tvoy Sklad's team does.

After a quarter you'll know which stage leaks and which video fixed it. If you want a team to film and publish them, here is [how our B2B YouTube agency](https://evgenymaximov.com/services/b2b-youtube-agency/) works, from $3,000 a month.

## FAQ

**What is franchise recruitment?**

Franchise recruitment is the work of finding, qualifying and signing new franchisees for a franchise brand. It is also called franchise sales or franchise development, and it runs from the first lead to the signed agreement.

**What is the franchise recruitment process?**

A common process has six stages: lead, intro call, Franchise Disclosure Document, validation calls with current franchisees, a discovery day with the franchisor team, and signing. Franchise sales trainers describe similar steps: pre-qualification, program review, disclosure review, validation, discovery day and awarding the franchise.

**What is the best franchise recruitment strategy?**

Use several lead sources and measure each one. A Franchising.com article reports that portal leads convert at about 0.4%, broker leads at about 5% and all sources together at about 0.97%. Add content that answers the buyer's questions, because it makes every lead from every source warmer.

**How much does a franchise recruitment agency cost?**

I could not find a current public price list for outsourced franchise recruitment. Brokers are easier to price: a Franchising.com article says commissions are typically 40% to 50% of the franchise fee, paid when the candidate signs, and gives examples of success fees up to about $30,000 per deal.

**How do franchise brokers get paid?**

The franchisor pays them, not the buyer. They usually get a commission when a candidate they introduced signs. Franchising.com says typical commissions are 40% to 50% of the one-time franchise fee.

**Should I recruit franchisees in-house or use an agency?**

If you have a founder who can talk to candidates and a small team to follow up, start in-house and add brokers or an agency for extra volume. An agency can send names, but only your team can make a buyer trust the brand. That trust is what video can support.

**What is a franchise discovery day?**

A discovery day is when a serious candidate visits the franchisor, meets the team and sees the business before the final decision. Some brands now offer a virtual discovery day, an online tour, for candidates in other cities.

**What are franchise validation calls?**

Validation calls are conversations between a candidate and current franchisees, where the candidate asks how the business really works and what they would do differently. Candidates are told to ask these owners directly, so a franchisor should make the owners easy to reach.

**How can video help franchise recruitment?**

Video answers the repeated questions before the call: the founder's pitch, an online tour, how a new location opens, franchisee interviews and honest videos about cost and risks. Evgeny Maximov's agency made a 5-minute pitch video for Tvoy Sklad in about 2 hours, and the company's marketing team told us that new partners often say they have already watched everything.

**Did Tvoy Sklad recruit franchisees with YouTube?**

Tvoy Sklad, a self-storage franchise that works with Evgeny Maximov's agency, attracted about $5M in investments and 20+ franchisees in 2024–2025, and partners in other countries came from YouTube without ads. Nobody can promise the same result, because it depends on the market and the offer.

**How much does it cost to make recruitment videos?**

Evgeny Maximov's agency starts from $3,000 a month for a done-for-you YouTube channel, and one-off projects start from $500. The founder films about one day a month. There is a 7-day money back guarantee.
